5S has a branding problem. To most maintenance teams, "5S" means a one-off cleanup where everyone sweeps the floor, throws out old rags, and lines up the spanners on a pegboard for a photograph. The photograph goes on the safety board, the floor gets dirty again by Friday, and the whole exercise is filed under "things management made us do."
That is not 5S. That is a cleanup with a marketing label. Real 5S, run as a system, is the cheapest defect-detection layer in maintenance — a daily routine that surfaces leaks, looseness, heat, and contamination long before they become failures. The cleaning is almost a side effect. The point is the inspection that happens while you clean.
The Five S — In Maintenance Language
The five Japanese words (Seiri, Seiton, Seiso, Seiketsu, Shitsuke) translate to Sort, Set in order, Shine, Standardize, Sustain. Many plants add a sixth S — Safety — and call it 6S. Here is what each one actually does on a maintenance floor.
1. Sort (Seiri) — remove what does not belong
Walk the cell and tag everything that is not needed: obsolete parts, a pump removed last year "just in case," a broken tool, a manual for a machine you scrapped in 2019. Red-tag it, move it to a holding area, and after a review period, dispose of it.
The maintenance payoff is twofold. Clutter hides defects — an oil leak pooling under a pile of scrap goes unnoticed for weeks. And obsolete spares tie up cash and shelf space while making the right part harder to find. Sort clears the signal from the noise.
2. Set in order (Seiton) — a place for everything, labelled
Every tool and part has a single, labelled home. Shadow boards for tools. Bin locations for parts with min-max labels. Same part always in same bin. No "I think it was on the second shelf, maybe the third."
The payoff is MTTR. When a line is down and a technician spends fifteen minutes hunting a 24mm spanner or the correct seal kit, that is pure waste — fifteen minutes of downtime added to every job. Set in order is, among other things, a mean-time-to-repair reduction program.
3. Shine (Seiso) — the one that matters
This is where 5S stops being housekeeping. Shine is not cleaning. Shine is inspection while cleaning. The person wiping down a hydraulic power unit is the cheapest condition-monitoring sensor on the plant — they see the weeping seal, feel the hot spot on the valve block, spot the new vibration in the guard bolt, notice the oil level that dropped since yesterday.
Done right, Shine is a daily operator round that catches early-stage defects at zero marginal cost, because you are already there with a rag in your hand. Done wrong — as a cosmetic wipe before an audit — it catches nothing.
4. Standardize (Seiketso) — make it repeatable
The first three S are activities. Standardize is the system that makes them happen the same way every day: checklists, visual standards (the shadow board shows exactly where the spanner goes; a green/red zone gauge shows when oil level is wrong), responsibility assignments (this operator shines cell A on shift 1), and audit forms. Without standardize, the first three S collapse back to clutter within a month.
5. Sustain (Shitsuke) — the discipline layer
The hardest S, and the one that decides whether 5S works or dies. Sustain is the leadership habit of checking that the system is actually being followed — daily walk-arounds, weekly scored audits, and a culture where skipping the routine is noticed and corrected. Most 5S programs do not fail at Sort or Shine. They fail at Sustain, usually around week three, when the initial enthusiasm fades and nobody is watching anymore.
(Add Safety as the sixth S and you fold hazard-spotting into the same daily routine — leak, trip hazard, missing guard — caught in the same pass.)
Why Shine Is the Real Prize
Everything else in 5S is enabling work. Shine is where the reliability return shows up.
A trained operator or technician spending ten minutes a day wiping down and visually inspecting their equipment will catch the early signatures of most mechanical failures: the slow oil leak, the warm bearing, the loose foundation bolt, the frayed cable, the unusual noise. These are defects that, left alone, become unplanned downtime — the bearing that cooks itself, the seal that blows out and dumps hydraulic oil across the line, the bolt that backs off until the coupling shreds.
For the cost of a rag and ten minutes of an operator's time per shift, you get a daily condition check on every asset in the cell. No sensors, no analytics platform, no capital project. For assets that do not justify a vibration sensor or oil analysis (see run-to-failure), Shine is often the only inspection they will ever get — and it is enough to catch the obvious stuff.
The catch: it only works if the defects found actually get fixed. An operator who flags a weeping seal three weeks running, sees nothing happen, and stops reporting is the predictable death of the system. The work-order path from "defect spotted" to "fixed and closed" has to be fast and visible.
The Audit That Keeps It Alive
The single most effective sustainment tool is a short, scored audit, run weekly, by a supervisor or peer, with the score posted publicly. Not a 200-item checklist — a one-page form, ten items, takes five minutes, scored red/yellow/green. The score goes on a board the whole cell can see. Cells compete. Low scores get coached, not punished.
The audit does two things. It forces a second pair of eyes onto the standard every week, so drift gets caught early. And it signals, visibly, that leadership still cares about this three months in — which is the only signal that keeps Sustain alive.
The Common Failure Modes
- One-time event. The classic. Big cleanup, photo, done. Expectation that 5S is "finished." It is not a project, it is a routine.
- No closed-loop fix path. Defects spotted in Shine are never repaired, so people stop spotting them.
- Audit as punishment. The moment the audit becomes a stick to discipline individuals, the data rots — people hide problems instead of surfacing them.
- Owned by one enthusiastic manager. That manager moves roles, the program dies. 5S has to be owned by the cell, not a single champion.
Where 5S Fits in the Bigger Picture
5S is the foundation layer of Total Productive Maintenance and the practical entry point to autonomous maintenance — the idea that operators own the daily care (clean, inspect, lubricate, tighten) of their equipment, and maintenance owns the deeper technical work. You cannot have autonomous maintenance without 5S, because autonomous maintenance is, mechanically, Shine plus lubrication plus basic checks. The two are the same daily routine under different names.
